From Qualified Conversation to Proposal: A Service-Business Sales Operating System
Qualify, discovery, fit or no-fit, a dated proposal, follow-up, then close the loop. Marketing that fills a calendar you do not run is a leak, not a win.

A form submit is not a pipeline. A qualified conversation that sits for a week is a leak. The operating system is qualify, discovery, fit or no-fit, a dated proposal, follow-up, then close the loop. Marketing that fills a calendar you do not run is not a win.
Count the conversations on the service business growth scorecard. If the leak is follow-up, do not buy ads. Print the qualification to proposal card. The bottleneck tree is how to choose a growth bottleneck before a channel. Intake that should become a standard operating procedure (SOP) is SOPs before automation.
Qualify before you book a “chemistry” call
| Field | Pass | Fail |
|---|---|---|
| Who | Matches the who-line | Wrong industry, wrong size, you would regret the work |
| Job | Named (site, brand, search, automation) | “We need to grow” with no surface |
| Timing | A window they said | Someday |
| Ability to buy | An owner or a band they named | You invent a budget for them |

Discovery is four questions, not a tour
- Constraint: message, site, demand, follow-up, or capacity. One. If they name all five, you still pick the one that would make hiring a waste.
- Now: what they use. A Wix site is a fact. “It is messy” is not.
- 90-day success: what they would show a partner.
- Regret: what would make hiring anyone a mistake. That is the risk you must price.
If you cannot fill those four, you are not ready to write. Book a second 20 minutes or send no-fit. A two-hour tour of your portfolio is unpaid design with an audience.
Fit, no-fit, maybe
Fit: you can name the job, the owner, and a first deliverable. No-fit: a written reason, sent. Maybe: a date in the customer relationship management (CRM) field, not an open tab in your head. If everything is a fit, your who-line is mush. Capacity is a governor. A full studio that still sends proposals is how delivery slips and close rate looks like a marketing problem.
The 48-hour rule: after a qualified conversation, a fit proposal or a no-fit note leaves the building. Silence is a leak you will later blame on the website.
The proposal is an artifact
A dated PDF or a scoped email they can accept. In, out, change-order rule. Not a slide that says “we will align.” Follow-up: two touches, then a close-the-loop note. Silence is a no. Write it down so you stop chasing ghosts.
- CRM fields: source, qualify date, fit, proposal date, next date, owner. A spreadsheet with those columns is enough until it is not.
- Close-the-loop note: “We are treating this as a no unless you reply by DATE.” Then stop. Your close rate needs a denominator that ended.
- No invented budgets: if they would not name a band, you do not put one on the PDF to “help them decide.”
Monday operating rhythm
Fifteen minutes: fill last week’s rows. Qualified conversations, proposals sent, no-fits sent, still-open maybes with dates. If a qualified conversation is older than 48 hours with no artifact, that is the leak. Do not open ads manager. Write the note or the PDF.
- Proposal rate: proposals / qualified conversations. If this is 100%, you are not no-fitting. If it is near 0%, discovery never ends.
- Time to proposal: qualify date to artifact date. Over 48 hours is a process miss, not a “busy week.”
- No-fit count: a month with zero no-fits means the who-line is mush or you are afraid of the sentence.
The core metrics sheet is the weekly table. This page is the method behind the sales columns. Traffic, bounce, and follower counts stay off the card. Capacity still governs: if you cannot take the next fit job, stop sending proposals that you will resent.
Hypothetical, labeled
Hypothetical. Eight inbound in a month. Five fail who or timing. Two are fit. One maybe on a date. Two proposals go out in 48 hours. One is a no-fit sent the same day. That month’s close rate is won / two, not won / eight. Mixing them is how a studio thinks marketing is broken when sales never ran.
What this does not prove: a close rate for your firm. It proves you can stop sending proposals to learn the job.
Use the card. If the leak is the 48 hours after a qualified conversation, contact.
Frequently asked questions
What is a qualified conversation here?
They match the who-line and can buy. A newsletter signup is not. “Just researching” is not. The scorecard owns how you count them. This page owns what you do in the next 48 hours.
When do I send a proposal?
After fit: you can name the job, the owner, and a first deliverable. A proposal to learn the job is unpaid discovery with a PDF costume.
What is no-fit?
A written reason and a polite exit. Ghosting a bad-fit inbound trains you to fear the word no. Maybe is a date, not a personality.
Do I need a CRM?
You need fields: source, qualify date, fit, proposal date, next date, owner. A spreadsheet is a customer relationship management (CRM) tool until it is not. A tool without those fields is a rolodex.
